Four Seasons of Robots: Operation Vivaldi and the End of the W-2 Soldie

Something happened in eastern Ukraine last week that most people scrolled right past. They shouldn’t have. It’s the kind of thing historians circle in red ink. Ukraine’s Third Army Corps loaded ground robots onto heavy bomber drones, flew them more than ten kilometers behind Russian lines, and dropped them off. At night. The robots rolled up on Russian positions that thought they were safely in the rear and blew them apart. The Corps filmed the whole thing from cameras mounted on the robots themselves.

Think about that for a second. An airborne assault. No paratroopers. No pilots. No infantry. Machines delivering machines to kill men who never saw it coming. The operation is called Vivaldi. The Ukrainians have a sense of humor about it. Vivaldi wrote The Four Seasons, so they’re running it in seasons. It kicked off in May across northern Donetsk, around Lyman, and they’re now on season three

What Actually Happened

Here’s the short version, with the caveat that these are Ukrainian claims and wartime claims always deserve a grain of salt. The robots are called Hryphons. They’re remote-controlled ground vehicles packed with explosives. Kamikaze robots, basically. Heavy drones carried them deep into the Russian rear so Ukrainian troops could flank positions that had been dug in for months.

Then came the second trick. A unit called NC13 bolted two Bulgarian-made Bullspike grenade launchers onto small attack robots. The robots roll up, fire into Russian trenches and bunkers, then drive inside the shelter and detonate. The Corps said the Russians thought they were being hit by an entire assault group. It was a handful of robots.

Ukraine says Vivaldi has cost Russia thousands of men and clawed back well over a hundred square kilometers across its three phases. Whether the exact numbers hold up or not, the tactic is real and it’s on video.

This Isn’t a Stunt. It’s a Production Line.

If this were one clever unit doing one clever thing, I wouldn’t be writing about it. It’s not. Ukraine set a target of 50,000 ground robots for 2026. It contracted 25,000 in the first half of the year alone, more than double all of 2025. Around 280 Ukrainian companies are now building more than 550 different models. Their ground robots ran 112,000 logistics and evacuation missions through early September, and 25,000 of those came in August alone.

The Defense Minister has said the goal is for robots to handle 100 percent of frontline logistics. Hauling ammo. Hauling water. Dragging the wounded out. The General Staff credits robotic systems with cutting personnel casualties by up to 30 percent.

The last five years belonged to the drone. Cheap FPV drones turned a $5 million tank into a $500 kill. Everyone learned that lesson the hard way. Now the same logic is moving to the ground. The drone owned the sky. The robot is coming for the dirt.

Does Anybody Care If 100,000 Robots Get Destroyed?

No. And that’s the whole point. Nobody holds a candlelight vigil for a robot. No mother gets a folded flag. No congressman gets a phone call from an angry constituent. A destroyed robot is a line item. It’s the same as a spent artillery shell. You order more.

That’s the part that should keep you up at night. For all of human history, the thing that put a brake on war was the body count. Politicians could stomach a lot, but at some point the coffins coming home changed the math. Vietnam ended in the living room. So did Iraq, eventually.

Take the bodies out of the equation, at least on your own side, and you’ve removed the brake. War gets cheaper. Politically cheaper. And when something gets cheaper, you get more of it. That’s not ideology. That’s economics.

The flip side, and there is one, is real. Every robot that dies in a trench is a 19-year-old who didn’t. If you’re a Ukrainian parent, you care a great deal about that trade. I’d make it too.

Will They Start Attacking People?

Let’s be honest. They already do. That’s what they’re built for. The Hryphon isn’t delivering pizza. The real question is who pulls the trigger. Right now a human operator does. That’s the rule on paper and it’s how international humanitarian law expects things to work. But the battlefield is pushing hard the other way. Russia jams everything. When a robot loses its link to the operator, it’s either a dead hunk of metal or it has to think for itself. Ukrainian manufacturers are already building systems so robots can find their way home when the signal drops. Home is a short step from finishing the job on its own.

That’s how autonomy creeps in. Nobody holds a press conference announcing killer robots. It shows up one firmware update at a time, each one justified by the fact that the other side is jamming you.

And the tech doesn’t stay on the battlefield. It never does. Drones went from Ukraine to cartels to prison contraband drops in about five minutes. A ground robot that can carry a grenade launcher can carry a lot of things. Police departments will want them. So will people who aren’t police departments. As a recovering attorney I can tell you the law is years behind this, and it’ll stay years behind.

Iran and the Other Theaters

We already have a live test case. When the U.S. hit Iran on February 28 in Operation Epic Fury, it debuted the LUCAS drone. LUCAS is a copy of Iran’s own Shahed. We captured one, reverse engineered it, and started firing it back at them for about $35,000 a pop. In July, CENTCOM sent Corsair unmanned boats into Bandar Abbas and hit a submarine maintenance facility. First time American forces used sea drones in combat. And the first American soldiers killed in that war died from an Iranian one-way attack drone at Port Shuaiba in Kuwait.

So the air and sea robots are already in Iran. Ground robots are a harder fit. Iran is enormous and mountainous, and nobody in Washington wants a ground invasion. Ground robots get stuck. Mud, craters, rubble. They can’t fly over a ditch. My read is you’ll see them first in the unglamorous jobs: base security, perimeter patrol, route clearance, demining, moving supplies around places where a truck driver would be a target. If there’s ever a fight over the Hormuz islands or any piece of real estate that has to be taken and held, that’s where armed ground robots show up.

Israel has been running robotic vehicles on its borders for years. Taiwan is watching Vivaldi very closely. So is China, which happens to be the world’s biggest manufacturer of basically everything that goes into these machines. Chew on that one.

Meanwhile, the Pentagon is still catching up. Hegseth ordered every squad equipped with cheap expendable drones by the end of this year and launched a buildup of 300,000 drones. But the Army scrapped its big robotic combat vehicle competition earlier this year, with the Army Secretary calling the design incredibly large, heavy and expensive. He was right. Ukraine is winning with cheap and many. We were building expensive and few. That’s the lesson.

Is This the End of the W-2 Soldier?

Here’s how I think about it. The traditional soldier is a W-2 employee. Salary, benefits, pension, VA care for life. He’s the most expensive and most precious asset any army has, and in a lot of theaters he’s also the most exposed.

Every industry in America has spent the last 40 years asking the same question: which W-2 jobs can we automate? Manufacturing went first. Then back office. Now AI is coming for the white-collar work. Why would the military be any different? It won’t be. But it won’t be the end, either. It’ll be a restructuring.

You’ll need fewer riflemen walking into trenches. You’ll need a lot more operators, mechanics, electronic warfare techs, coders and supply chain people. Analysts who study this point out that it takes a lot of humans to launch and run these robots, and when one gets stuck in a field, somebody still has to deal with it. Holding ground still takes people. Occupying a city still takes people. Robots can clear a trench. They can’t run a checkpoint or win over a village.

What I expect is this. The soldier moves back from the line and becomes an operator sitting ten or twenty kilometers away with a screen and a controller. And a growing share of the real work shifts to defense tech companies and contractors. The W-2 soldier gives way, in part, to the 1099 soldier. The company builds it, maintains it, updates the software, and in some cases runs it.

That has consequences. Contractors don’t take the oath. Their chain of command runs to a board of directors. Accountability gets murky. If a robot kills the wrong people, who’s liable? The operator? The coder? The manufacturer? The general? I spent 42 years in the law and I’ll tell you right now, nobody has a good answer.

How It Shakes Out

Warfare is never going back. Once Ukraine proved you can drop robots behind lines and roll up entrenched positions without losing a man, every army on earth started taking notes.

Here’s where I think this goes:

1. The winner is whoever builds the most, cheapest, fastest. This is a manufacturing war now. Industrial base matters more than any single wonder weapon.

2. Autonomy will creep in because of jamming, not because anyone votes for it.

3. Wars get politically cheaper for the side with the robots. Expect more of them, not fewer.

4. The frontline soldier shrinks. The operator and contractor grow.

5. The tech leaks home. Law enforcement, private security and bad actors will all have versions within a few years.

Vivaldi’s four seasons are a nice joke. But the real season we’ve entered is the robot season, and there’s no spring after this one.
